Nocturnal Skincare – They Launched 600 SKUs in a Year, Then Built a Brand on One

Daniel Kiyoi and Katey Hassan helped launch more than 600 SKUs in a single year inside big beauty. Then they started Nocturnal Skincare with just one product.

Rose Hamilton, CEO of Compass Rose Ventures and host of The Story of a Brand Show, sits down with Daniel Kiyoi, Co-Founder & Chief Creative Officer of Nocturnal Skincare, to get at the decisions underneath the brand. Nocturnal was bootstrapped around a single overnight serum and grew through heritage-led storytelling and a viral Japanese knot bag. Subscriptions now make up roughly 20-25% of the business.

One hero, on purpose. Launching with one overnight serum meant hearing “not enough assortment” from retailers and reaching fewer people at first. In return, the founders could go deep on formulation, sourcing, and packaging, and build a product meant to outlast trend cycles.

The heart outgrew the mind. Daniel expected the circadian-skin science and patent-pending delivery system to build the audience. Instead it was Japandi, the shared design ethos of Japan and Scandinavia, rooted in Daniel’s Japanese and Katey’s Scandinavian family histories. The formula carries both stories, including oats from what Daniel calls the world’s northernmost oat farm, in Finland, so the brand can lean clean or lean science as trends shift.

“If you confuse, you lose.” Every new product has to pass the same gates: real innovation in the formula, a place in the Japandi story, packaging that meets the brand’s visual standard, and enough simplicity for an average customer to use.

The bag that trained Meta. A Japanese knot bag meant as a gift with purchase passed 6 million views and sold out repeatedly. It also trained Meta to find bag shoppers instead of skincare buyers. The fix was turning it back into a gift with purchase and anchoring the lifestyle story in the serum.

Repeat over attention. Some customers have bought 30 or 40 times. Daniel credits results first, then a refill that is cheaper to buy and ship and lets customers keep the bottle. The same discipline led the founders to tell a major retailer “not now.” In Daniel’s words, the tortoise beats the hare.

Rose and Daniel also cover raising strategic capital without trading discipline for speed, and the two things Nocturnal won’t sacrifice as it grows: quality and heritage.

Whether you’re a founder, an operator, or an investor, this one will sharpen how you think.
